One thing that’s helped me when demand for PAs spikes is a 15-minute triage call at FNOL with the PA looped in. It keeps the ‘speed vs thoroughness’ balance by locking scope and a doc list up front, and I follow with a same-day recap email template to cut rework. Caveat: if they can’t hop on, I send a 90-second screen-recorded summary and place a 24-hour hold on non-essential tasks so speed doesn’t outrun quality.

After FNOL we set a 24-hour ‘evidence window’ for the PA to drop photos, notes, and any prelim estimate, then we do a same-day checklist review — cuts ping-pong and keeps speed without losing scope; for smoke/mold I extend it to 48 hours. Pairs nicely with @sarah_edwards64’s triage call so the window and scope are clear from minute one.
